Our consultant spends a Tuesday at a trading firm in Kattappana following one grower's delivery from the gate. She watches it weighed on arrival, notes who writes the slip and where the copy goes, and asks how the advance the grower took is checked before he is paid. She follows the sacks to the drying yard and back, records the second weighment, and sits with the clerk while the lot is pooled for auction. By evening she has a map of every hand the lot passed through, the three places a figure is copied by hand, and the one point where nobody compares the two weights. That single comparison becomes the first control in the blueprint.

We are careful about this. The exercise is presented as improving the system and not as auditing people, and we design processes with the staff who run them. In family firms, controls that protect employees from suspicion are usually welcomed once explained.
